The strap keeps breaking

Short answer

Look at the spring bars before you blame the strap. In most cases where a watch comes off a wrist the strap is intact and a spring bar has failed, bent, or was never properly seated in its lug hole. If the strap itself is tearing, it is tearing at the spring bar hole. Both are cheap to prevent.

When somebody says a strap broke, the strap is usually still in one piece and still attached to the wrist. What failed is a small steel tube with a spring inside it, and there were two of them, and only one had to go.

So the useful version of this problem starts one layer down from where people look.

The spring bar is the failure point

A conventional strap attaches with a spring bar: a hollow steel tube containing a compression spring, with a tip protruding from each end. Compress the tips, drop it between the lugs, release, and the tips spring out into two small holes drilled into the inside faces of the lugs. That is the entire retention system.

It fails in four ways, and it is worth knowing which one you are dealing with.

  • Never seated. The most common of all. One tip went into its hole and the other rested against the inner face of the lug, held only by friction. It feels solid, it passes a tug, and it releases when the watch is knocked. Whoever fitted the strap did not check.
  • Spring fatigue. The internal spring loses force over years of compression cycles and no longer pushes the tip out to full engagement.
  • Tip shear. The tip is the narrowest part of the bar, often under a millimeter across, and it shears under a shock load.
  • Bar bend. A thin bar deforms under load, which pulls the tips inward out of the holes. This is the failure that heavier bars exist to prevent.

The case for fat bars and drilled lugs

Spring bars come in different tube diameters. Roughly speaking, 1.5 mm is a dress watch bar, 1.78 to 1.8 mm is the general standard, and 2.0 mm and above is what is sold as a fat bar for tool watches. The tips vary too, with heavier bars using thicker tips that seat deeper.

The benefit is straightforward: more steel in the tube resists bending, and a thicker tip resists shearing. On a watch that gets knocked, that is the difference between an incident and a dropped watch. Dive watches use them for exactly this reason, and it is one of the practical details behind the requirements discussed in dive watches and ISO 6425.

Drilled lugs solve a different problem. A drilled lug has the spring bar hole passing all the way through the lug wall, so you can push the bar out from the outside with a straight pin. Three consequences:

  1. No tool ever goes into the gap beside the case, which is where lug scratches come from.
  2. You can see, from outside, whether the tip is in its hole.
  3. A seized or corroded bar can be driven out rather than dug out.

Many brands have removed drilled lugs from models that used to have them, because an undrilled lug looks cleaner. That is a defensible aesthetic decision with a real cost, and it is worth checking on any watch you plan to change straps on regularly. The most robust option of all is a screwed bar, where a machined bar is retained by a screw through the lug, used by Sinn and Panerai among others. It is slower to change and it does not fail.

Case dimensions. Lug to lug and thickness decide comfort. Diameter decides how the watch looks, which is why it is the number every brand prints and every buyer overreads.

How leather actually fails

A leather strap almost never tears in the middle. It tears at the spring bar hole, and the reason is geometric: the strap folds back on itself around the bar, so the outer layer is in tension over a tight radius, the stitching sits right at the fold, and the whole load of the watch passes through the thinnest, most flexed section of the strap.

The progression is predictable. The fold softens. The hole elongates. The lining separates from the top layer at the fold. Then the stitching pulls through, or the leather tears at a stitch hole. If you can see the hole becoming oval or the layers starting to gap, you are at the point where the strap should be replaced rather than watched.

What accelerates it:

  • Perspiration. Salt applied continuously from the skin side. It breaks down both chrome and vegetable tanning, dries the leather, and produces the stiffness and odor everyone recognizes. This is the dominant cause and it acts from a surface you cannot see.
  • Water. Leather that is soaked and dried repeatedly becomes brittle. Almost no leather strap is a swimming strap, whatever the case is rated for.
  • Sunscreen and insect repellent. Sunscreen leaves an oily residue that carries grit and degrades finishes. DEET is a documented solvent for many plastics and coatings and it attacks rubber, resin and the finish on leather. Apply both, let them dry, then put the watch on.
  • Too tight a fit. Loading the fold constantly rather than intermittently.

Rubber and silicone straps have their own version. They do not tear at the bar hole in the same way, but they crack at the flex points, they harden with UV exposure, and they are the straps most affected by DEET and by some sunscreens. Fabric pass-through straps are the most tolerant of sweat and water of the three, which is why they dominate in hot climates. The pass-through argument

A single-piece pass-through strap, of which the British military G10 nylon strap is the original, runs underneath the case and through both spring bars. If one bar fails, the strap is still threaded through the other and the watch stays on the wrist.

That is not a marketing claim. It is the reason the design exists, and it is the single strongest argument for a NATO strap on a watch you would be upset to lose. The costs are real too: the strap adds height between the watch and the wrist, the extra tail has to go somewhere, and it does not suit every case. But for a watch worn in a workshop, a gym or a boat, it converts a total loss into a nuisance.

What to replace before it fails

Preventive replacement is unusually cost effective here because the parts are trivially cheap and the failure is catastrophic.

The routine that ends the problem

Keep a packet of spring bars and a tool in a drawer. Change the bars whenever you change the strap, whether or not the old ones look fine. On a watch you wear every day, change them once a year on a fixed date. Pull-test both sides after every fit. Rinse and dry the watch and strap after the sea. Put sunscreen and repellent on before the watch goes on, not after.

If the watch matters to you and you wear it in situations where it gets knocked, fit fat bars, or buy a watch with drilled lugs or screwed bars, or wear it on a pass-through strap. Those three choices are independent of price and largely independent of brand, and any one of them removes most of the risk. Common follow-up questions

How often should I replace spring bars?

Every time you change a strap, and at least once a year on a watch worn daily or swum with. They cost about ten dollars for a set of ten and they fail without warning. Nobody inspects a spring bar and correctly predicts it has six months left, because the failure is in the internal spring or in fatigue at the shoulder, and neither is visible from outside. Replacing them on a calendar rather than on inspection is the only method that works.

Why do drilled lugs matter if I never change straps?

Because when you do change one, or when a watchmaker does, the tool goes in from outside through the hole rather than being levered into the gap between the strap and the case. That removes the most common cause of scratched lugs, and it lets you see and push each tip fully into its hole. It also means a seized bar can be driven out rather than fought. Many brands have dropped drilled lugs for a cleaner case profile, which is a real aesthetic choice with a real practical cost.

My leather strap smells and has gone stiff after a summer. Is it faulty?

No, it is doing what leather does. Perspiration carries salt and it soaks into the strap from the skin side, where it breaks down the tanning and the finish. Stiffness, cracking at the fold, and odor are the normal end of a leather strap worn in heat against bare skin. Leather is a consumable in that use. If you want a strap for hot weather, rubber, silicone or a woven fabric strap is the honest answer.

Should I use a curved-end spring bar tool or a pin pusher?

Both, for different cases. The forked end is for compressing a bar between a strap and the case on a watch without drilled lugs. The straight pin end is for pushing a bar out through a drilled lug from the outside. Using the fork on a drilled lug works but risks slipping onto the case. Whichever you use, work over a soft cloth on a tray, because a launched spring bar is very difficult to find and very easy to replace with the wrong size.
